Fulfillment is not the last five minutes of a production run

Fulfillment is inventory storage, lot rotation, picking, packing, labeling, and handing the carton to a carrier or a retailer DC. It has its own error modes: wrong lot, wrong insert, missed cut-off, damaged parcels.

If your contract only covers fill and palletize, you still need a warehouse plan. Many first-time brands discover this when finished goods sit on a dock with no BOL and no 3PL account.

When one-roof manufacturing plus shipping wins

DTC and subscription brands win when the plant that made the lot also ships it. Fewer handoffs mean fewer lot-mixups and faster reaction when a flavor is on fire. Retail brands win when the plant can case-pack to the buyer's spec and book the appointment.

Split networks win when you already have a national 3PL and only need the plant to deliver pallets. Do not pay for pick-and-pack you will never use.

Inventory rules that belong in the MSA

Write how long finished goods can sit, who pays storage after that, how FEFO or FIFO is applied, and what happens to expired or recalled lots. Also write who owns insurance while goods sit.

Ask for cycle-count cadence and how inventory is visible to you. A weekly spreadsheet can be enough at pilot volume. It is not enough at subscription scale.

DTC pick and pack details that affect reviews

Inserts, glassine, ice packs (if ever needed), and carton size change unboxing and damage rates. Tea tins and pouch coffee have different crush risks. Ask to see a sample outbound kit.

Cut-off times and carrier mix decide whether a Thursday order arrives before the weekend. If your brand promise is "ships same day," the plant has to staff that promise.

Retail fulfillment is a different sport

Retail wants ASN accuracy, pallet labels, and appointment windows. A warehouse that is great at Shopify orders can still fail a grocery DC. Confirm channel before you assume "we do fulfillment" covers both.

Chargebacks for late or mislabeled loads erase fill-price savings. Ask who pays those if the error was on the dock.

Cost model: storage, picks, and supplies

Typical extra lines: pallet storage per week, pick fee per order, packing materials, and outbound freight. A cheap fill plus expensive storage can lose to a slightly higher fill that includes 30 days of storage.

Model a quiet month and a holiday month. Fulfillment quotes that only show the quiet month will surprise you in November.

Returns, damages, and the unglamorous clauses

Who inspects a crushed parcel claim? Who reprints a mis-picked insert? Who pays for a retailer refusal when the pallet label is wrong? Write those answers down. They are fulfillment, not fill.

A short addendum attached to the manufacturing agreement is enough at pilot volume. Do not wait until the first chargeback to invent a process.
