The real cost of in-house production

A K-Cup filling line, pouch line, or stick-pack system can cost $500K–$2M+ installed, before facility upgrades, utilities, and trained operators. Add preventive maintenance, spare parts, and validation runs every time you change a SKU.

For most emerging brands, capital is better spent on formulation, packaging design, retail placement, and marketing. Not depreciating equipment before product-market fit is proven.

What co-packing buys you

Co-packing converts fixed capital into variable cost per unit. You pay for production when you need it, at MOQs that let you test retail and DTC before scaling.

You also inherit compliance infrastructure: FDA registration, food safety programs, organic segregation, batch records, and QC sampling. Systems that take years to build in-house.

There is also an opportunity-cost dimension that is easy to underweight: every hour your team spends managing equipment maintenance, line technicians, and production scheduling is an hour not spent on the things that actually differentiate an early-stage brand. Product, brand, and distribution.

In-house production gives you full control over scheduling, formulation changes, and quality processes without negotiating around another company's production calendar. Ownership also removes a dependency risk: if your co-packer has a capacity constraint, equipment failure, or prioritizes another client during peak season, your supply chain is exposed. Cost model: how to compare quotes fairly

Ask every co-packer for landed cost per unit at three volume points (pilot, launch, growth), including packaging components, changeover fees, and storage. For in-house, amortize equipment, facility rent or build-out, operators, maintenance, scrap, and certification audits over 12, 24, and 36 months.

Include the opportunity cost of capital. Money spent on equipment is money not available for inventory, marketing, or hiring. Brands that ignore that line item often understate the true cost of ownership.

When in-house starts to make sense

Brands typically reconsider in-house production above sustained volumes where unit economics clearly favor ownership. Often 500K–1M+ units annually on a single high-velocity SKU with stable formulation.

Even then, many keep co-packing for secondary SKUs, seasonal runs, or new format experiments while owning the hero line internally.

A practical framework for the decision

Run the math at your actual projected volume, not your aspirational volume. Model landed cost per unit under a co-packing quote versus an amortized in-house equipment cost (including maintenance, labor, and facility overhead) at 12, 24, and 36 months out.

Also weigh how much your formulation and packaging are likely to change over that period. Brands still iterating on flavor, format, or positioning benefit from a co-packer's flexibility; brands with a locked, proven hero SKU have less to lose by committing to owned equipment.

Hybrid strategies that work

People and process costs people forget

Quality control: inherited versus invented

Year three: one hero SKU at high, stable volume and a second seasonal SKU. Many brands then keep the seasonal SKU at the co-packer and only study ownership for the hero.

Write the assumptions down. Revisit when a retailer doubles the forecast or when cash gets tight. The right answer can change without anyone being wrong the first time.

How to keep optionality while you learn

Negotiate volume tiers, keep formulas documented, and retain samples. If you later install a line, you will need those specs. If you stay with a partner, those same specs make audits and reorders boring in the best way.
